Earlier in the Summer my daughter Jillian and I asked you for your recommendations for books for tweens and teens.? Boy, did you come through for us!

Thanks to you, we have discovered a few new series that we are both hooked on (I like to read what she?s reading) and we rediscovered a few old favorites.? Thank you!

I know that many of you who have children in your lives around the same age frequently are on the hunt for good reading material for them as well, so today I?m rounding up some of your suggestions, plus a few that the tween reader in my house loves, to share with you today.

Books for tweens and teens

Here are a few of our favorites so far this Summer ?

The Incorrigible Children of Ashton Place (series) ? many of you mentioned this series to us so Jillian and I were curious.? We began with book one, The Mysterious Howling and have moved on to book two and are eagerly waiting the third book to come out in paperback so we can continue the adventures of Miss Penelope Lumley and the ?three wild creatures? in her care.? Written by Maryrose Wood, we?ve found these books to be funny, thoughtful, and intriguing. Plus, as the older sister to three ?wild creatures? Jillian finds herself relating to the governess in more ways than one.

The Mysterious Benedict Society (series) ? by Trenton Lee Stewart.? Clever, with engaging characters, and a delightful mix of brain-busters, mystery, and drama this series has been neat to read in part because it has allowed for so many discussions between my child and I about social issues.? Plus, it is fun to see if we can work out the clues and brain-busters before the members of the society do.

Percy Jackson and the Olympians ?(series) ? written by Rick Riordan, this is a series that Jillian has read more than once (a compliment I?ve only ever known her to play to the Harry Potter series before now).? The series is about a boy who learns that he is a demi-god, and not only that, but there are other demi-god children as well.? A fun fictional series based on the Greek mythology.? Skip the movie and read the books instead.

Some more recommendations, including many from Simple Kids readers:

  • The 39 Clues (series) ? she just started the first book, The Maze of Bones, but so far Jillian is enjoying it and my husband has been eager for her to finish it so that he can read it next.? I?ve got my place as third in line, but from what Jillian reports it will be worth the wait. My series loving child is excited because there are many books in this series, so she?s got a lot of reading ahead of her to be excited about.
  • The Phantom Tollbooth by Norton Juster? ? this classic recently celebrated its 50th anniversary and is one that we read as part of homeschool last year that we both really enjoyed.
  • Red Sails to Capri by Ann Weil ? short, engaging, and dialogue driven, one of our favorites so far this Summer from our homeschool reading list.? This book was the catalyst for some creative writing projects at our house and we find ourselves referring to the characters and wondering what they might think of certain situations in daily life from time to time.? A quick read with a lot of action and mystery packed into its pages.
  • Holes by Louis Sachar ? a Newberry award winner that was highly recommend by Grandma (so we know it must be good).
  • Little Women, Little Men, Jo?s Boys by Louisa Mae Alcott ? I cannot wait to share these with Jillian, I know she?ll love them!? I think Little Women will be good to begin reading once the cooler days of Winter arrive.? It is good fireside and cocoa reading, don?t you agree?
  • Peter and the Starcatchers by Dave Barry and Ridley Pearson ? written as a prequel to JM Barry?s Peter Pan, Jillian and I are both hoping to get our hands on this one soon after a Simple Kids reader suggested it.? It sounds like one we?ll both love.
  • The Hobbit ? we?ve made a deal with Jillian that she can see the movie if she reads this Tolkien classic first.

  • ?The Chronicles of Narnia by CS Lewis ? a reader was surprised we hadn?t read these yet and, frankly, so am I.? I plan to add these to Jillian?s book shelf very soon and hope she will love them as much as I did when I read them for the first time as a young adult.
  • Til We Have Faces ? my favorite CS Lewis book, and one I?m planning on saving for just the right time.? This is one of those books that I think everyone should read and its story of love and faith is beautifully written.? A novel that stayed with me long after I read it for the first time and I?m looking forward to seeing if Jillian feels the same way some day.
  • The Search for Wondla and A Hero For Wondla by Tony DiTerlizzi sound like just the series for my sci-fi loving daughter after a reader described it as, ? young girl raised by robot underground Earth chased above ground to discover she?s not on Earth (just the beginning of book).?

Visa Europe, Not Square?s Investor Visa Inc, Puts Brakes On iZettle As mPowa Expands To Android

A bit of a setback today for mobile payments and specifically?iZettle ? the startup modelled as a kind of ?European Square? for merchants to take card payments on their phones. The company today had to shut off accepting Visa cards in three of the markets where it has been running pilots ? Denmark, Finland and Norway ? over what appears to be a problem with how it authenticated users on its platform, using an electronic signature instead of a PIN. The problem came to light when users started to receive emails from iZettle with the news (we have one from a reader below) and comes at a time when competition is heating up among point-of-sale mobile payments players, with mPowa, who you might better know as?Square?s hand nemesis, now extending its payment services to Android; and Square reportedly getting a $200 million investment on a $3.2 billion valuation.

iZettle?s CEO Jakob de Geer describes the need to shut down Visa acceptance as ?disappointing?, ??annoying,? and ?puzzling,? but also notes that he thinks it?s just a short-term problem: ?I?m pretty confident that we?ll find a way forward,? he told TechCrunch. ?You have to regroup and adapt; that?s part of the game part of being in a disruptive space.? For its part, a Visa Europe spokesperson tells TechCrunch that the problem arose over Visa?s ?standard acceptance device requirements:?:

?Visa Europe supports the development of new types of acceptance devices to be used by small merchants not previously accepting cards. However, Visa Europe has not yet agreed for Visa cards to be accepted on the iZettle platform, as it does not currently meet our standard acceptance device requirements.?

Some 15,000 active merchants across the three countries have been affected, says De Geer, with the dispute between Visa Europe and iZettle has been ?in the works for a while now.?

Visa Inc. in the U.S. is an investor in Square, and MasterCard recently became an investor in iZettle, so it is easy to think that this story may be a case of muscle flexing between the two larger companies: perhaps a sign of Square setting the stage for a European launch?

De Geer says that?s very unlikely because Visa Europe is an association owned by its members in different markets, while Visa Inc is a publicly-traded U.S. company. ?Two completely different creatures that?work differently,? says De Geer. ?I?think people are linking these together but it doesn?t have anything to do with the Square investment.? What this does highlight, however, is that the business of linking up with requirements from existing players can be a messy and confusing business. De Geer says that iZettle has been approved by Master Card, American Express, Diners Club and EMV, the global standard for chip cards.

(This potentially also points another issue about these different payment services: they are all too reliant on existing, large players. This is where a PayPal or Dwolla can stand out and potentially be more disruptive and successful, notes Yann Ranchere, a financial services specialist out of Switzerland.)

Visa Europe?s spokesperson would not tell TechCrunch exactly which requirements are not being met by iZettle, TechCrunch understands that it may have something to do with how payments are authenticated on iZettle?s platform: a consumer pays using the chip on the card ? different from the magnetic swipe strip most common on U.S. cards ? ?but does not enter a PIN to authenticate; rather he signs on the screen of the device. This is an acceptable form of payment in the Nordics and PIN on mobiles is less secure, claims De Geer, but he admits that it may be that Visa wants the PIN element worked into the platform anyway.

What?s confusing is that De Geer tells us that Sweden, where iZettle has a commercial service in operation, does not have to shut down its Visa payment option. The UK, where iZettle is running a trial, never had Visa as part of its service ? possibly because of this ongoing issue.

Visa Europe would not say if it was issuing similar orders to other mobile payment providers, but mPowa, which offers a similar kind of product to iZettle?s and Square?s, confirms it is in the clear.

?We don?t have a problem because we?re not chip and sign,? Dan Wagner, CEO of mPowa, told TechCrunch. In fact, the company has yet to launch and chip-and-pin services at all. These, he says, are coming in two month?s time. The company recently extended its dongle service to cover Android devices as well as iOS. It plans Windows upgrades ?in due course? too. He says the company is currently under NDA with ?major banks and telcos? to launch white-label versions of mPowa?s payment service in different markets.

We are sorry to report that based on a policy decision by Visa Europe, we have no choice but to stop processing Visa card payments in Denmark, Finland and Norway on August 1.

Please know that we will continue to accept MasterCard and Diners Club cards, so for now those are the cards you?ll need to ask your customers to pay with. We hope we can bring Visa card acceptance back to Denmark, Finland and Norway shortly and will of course keep you posted on the development.

Thank you for your ongoing support and use of the iZettle mobile payments service. We very much appreciate your business and hope iZettle will still prove a valuable service for you.

What Should a Leasing Brokerage Agreement Say? ? Retail Real ...

Let?s see if Ruminations can work near the third rail without touching it. No flaming please.

There are two kinds of lease brokerage agreements: the ones that appoint a broker to represent a property or a particular leasable space; and, the ones for a specific deal on the table. In our experience, retail leasing brokerage agreements are frequently written for a particular lease. That doesn?t mean that there aren?t a lot of leasing assignment brokerage agreements, but it sure seems that the one-up ones are pretty common. So, today?s discussion today will be biased toward this variety. If we don?t get electrocuted, we might try juggling razor blades again with a later set of thoughts about the ?appointment? variety.

One of the ?nice? things about the single lease commission agreement is that it avoids all of the questions about: ?how much effort will be exerted,? ?what would demonstrate that effort,? who pays for marketing,? ?how long will the assignment last,? ?how will any commission be split between cooperating brokers,? and other ?what if? questions.

The key concern of a lease brokerage agreement is the amount of commission, and rightly so. A service was rendered, and it wasn?t a gift. Often, it may seem like it didn?t take much effort to get a tenant and therefore the size of the commission seems ?awfully big? when compared to the perceived effort expended. Ruminations doesn?t see it that way. For one, if you have a five year lease and a 5% commission, you?re talking about turning over three months? rent (5% of 60 months is three months). From that perspective, the commission is the equal of avoiding three extra months of vacancy. More importantly, brokers experience a lot of ?failures,? and the successes need to pay for the failures. Otherwise, there wouldn?t be many brokers out there. This is an entirely subjective matter, and it seems that if an owner or a subletting tenant wants to find a tenant or subtenant without engaging a broker, it certainly can choose to do so.

That having been said (about the reason for paying a commission), let?s look at ?how much? and ?on what basis?? At the end of the day, the answers are related to bargaining power and the local marketplace. Landlords who are ?always? in the marketplace can establish relationships based on the continuing flow of leases. Those landlords generally pay less. It may even be generally known in the brokerage community that they pay X% or that they pay $Y per square foot of floor area. Those who are in the leasing marketplace on an intermittent basis are more likely to start their brokerage fee negotiations with the broker?s demand, and that is usually ?list price? in the community. Those landlords would be wise to make a lot of inquiries, preferably to other landlords, so as to get some semblance of marketplace information. It won?t ever reach the level of what brokers themselves know, but some information is better than none, and ?knowledge is power? [Francis Bacon, 1597].

If the commission is to be paid on a percentage of rent basis, what should ?rent? mean? Should it be ?net rent? or ?gross rent,? and what do those mean? Ruminations thinks percentage commissions should be based on ?the aggre?gate net rental based solely upon the net rental pay?ments provided in the Lease (excluding any free rental granted to Tenant and payments of Additional Rent, which embodies, but is not limited to, taxes, common area mainte?nance and utili?ties).? To make a commission a ?tax on a tax? just doesn?t feel right. Items of additional rent are pass-throughs. Landlords, in effect, are collection agents. If these items are commissionable, collect them from the real recipients. Where a gross rent or modified gross rent is charged (meaning that base year taxes,CAM, etc. are embedded in the base rent), an appropriate adjustment can be made in setting the commission rate or setting the rent.

If all of the terms of a lease were fully known up front and if there could never be a renewal, extension, expansion or similar event that would result in a change in the landlord?s expected rent revenue, the brokerage agreement could simply state a ?number,? obviating the need to use a formula. That?s a possible, but unlikely, scenario. One can expect renewal rights. It is not rare for a tenant to take more space. In today?s world, space contractions are also expectable. Brokers brought the tenant to the table, and deserve to be compensated based on the value of the deal to a landlord. Just because it isn?t known how ?big? the deal is at the time of lease signing (or when a term sheet is put on the table), doesn?t mean the broker shouldn?t get paid. What needs to be done is to establish a formula to figure out that compensation.

Ruminations suggests that brokers are entitled to be paid for lease renewals, etc., but only to a point. Why, you ask? That?s it seems that the tenant may have ?come? to the property because of the broker?s efforts (and signed up because of the space itself), but eventually remains there because of the space itself and the character of the landlord, and far less because of the broker?s initial efforts. We can?t quantify that feeling, but it translates into a sense that commissions ought to be payable for only up to 10, 15 or 20 years, and not beyond that agreed-upon point.

There is, however, a common problem about paying ?renewal? commissions. While it is known who the broker or brokers were at the time of initial lease signing, it isn?t know if the tenant will engage a different broker to assist it with renewal negotiations. If that happens, the ?new? broker expects to get paid by the landlord. There are a number of reasons a ?renewal? broker appears. Let?s assume that one shows up for ?good reason? and that the renewal broker adds value to the deal. Should the landlord have to ?pay? an extra commission? Should or can the landlord insist that the renewing tenant pick up the tab? Possibly, but even if it does, does it make economic sense for so much commission to be paid for the same deal? We think not. The premise behind paying a renewal commission to the original broker(s) is that it (or they) brought the tenant to the property and that the tenant is renewing its lease mainly because of the deal it (or they) got for the tenant. When a different renewal broker shows up, that initial premise doesn?t seem so certain. Given that it?s only fair that a landlord pay no increase in commission, the original brokers ought to be agreeing to give up or share the renewal commission with the renewal broker. We?ve never figured out that works, i.e., what happens behind the curtain. So, we invite our readers to offer up their suggestions.

Logically, a commission should be paid out as and when the corresponding rent is received, month by month. We?ve seen that, but so rarely, that we know that ain?t goin? fly. On the other hand, how about letting the landlord get some cash in hand before paying it all out? A good compromise is to allow for four or six payments, the first being made either when the first rent is received or when the first rent is due. You can say that there will be four installments, with the first one due on the Rent Commencement Date (as defined in the Lease) and with the others due at six month intervals. That equates to full payment in 18 months. Commissions payable when a lease is renewed could logically follow the same installment basis, though the logic isn?t as strong given that the landlord has already pocketed a lot of rent.

Obviously, the stated commissions should be full payment for all of the services rendered and should only be payable upon execution and delivery of the lease and possibly only if the first installment of rent (not the advance rent called for in the Lease, if any) is paid. There should be no obligation imposed on the landlord to actually sign a Lease for whatever reason (or no reason at all) and, if that happens, there should be no commission. The tail shouldn?t wag the dog. Essentially, the agreement could say, ?We may withdraw from negotiations and refuse to continue there?with at any time for any reason or no reason or cause what?soever without notice to you and without any responsi?bility to you or any kind for any compensation, commissions or damages.?

The brokerage commission contemplates that the tenant will honor its obligations under the lease such that the landlord will get the entire expected rent. If the commission were payable month by month, it would stop if the tenant stopped paying rent. When the commission is paid up front (and even installment payments constitute paying up front), it isn?t likely that a broker will want to sell that Lexus and pay back any ?unearned? commission. So, we?re looking at compromise. The greatest credit risk is at the outset, and it makes perfectly good sense to pay the commission over 18 months (as shown above) or over 30 months (six installments). If the tenant ?bails out,? let the commission installments that were payable before that date be paid to, or retained by, the broker and abate the remaining ones. Brokers aren?t going to want to refund any commissions especially because cooperating brokers may be involved and the individual brokers may have ?retired? in the interim.

Where a lease has a ?kick-out? provision, commissions should not be paid on account of rent payable after the ?option? date has passed without the tenant electing to take an early lease termination. In effect, this is no different than a lease renewal option.

The broker should represent that it is licensed in the jurisdiction and represent that there were no other brokers who could claim a commission or fee other than any with whom the landlord, but not the broker or its cooperating broker, dealt. The broker should name all cooperating brokers and agree to pay all claims made or makeable by those cooperating brokers. The brokerage agreement should have corresponding indemnifications.

We?re heading to the finish line, needing some boilerplate. Since this style of brokerage agreement is aimed at a particular, singular deal, the agreement should say so. To do that, it might say, ?You hereby acknowledge that this letter agreement gov?erns only the proposed Lease transaction and that this letter agreement does not and is not intended to authorize you to act as a leasing broker for, nor obligate us to recognize you as a leasing broker with respect to any other transaction.?

Finish it up with an integration and merger clause and a couple of other concepts (?This letter agreement contains the entire agreement of the parties with respect to the subject matter hereof and may not be changed, modified, terminated or amended except by written instrument signed by the party against whom enforce?ment is sought. This letter agreement shall be binding upon and shall inure to the benefit of the parties hereto, their respective heirs, successors and assigns?) and you?re done. Except, of course, for special terms of your agreement.

Boconnoc House in Cornwall is the 2012 winner of the Historic Houses Association/Sotheby?s Restoration Award. ? It was the unanimous choice of judges for its overall revival and comprehensive restoration. The outstanding renewal of the main ground floor rooms and in particular the painted staircase influenced by Sir John Soane were particularly admired. ?The house, which dates from 1250, has been home to the Fortescue family since 1834 when it passed to them by descent from the Pitt family which provided two Prime Ministers to Britain. ?The current owners, Anthony and Elizabeth Fortescue, have worked extaordinarily hard since 1997 to breathe new life into a house which had laid empty for 30 years. ?The magical house, 15 minutes from Bodmin in one of the most beautiful settings in Cornwall, is now a thriving business and family home which hosts weddings, conferences and special events.

The judging panel included Edward Harley, President, The Historic Houses Association; John Martin Robinson, Architectural Historian; Professor David Watkin; ?historian of British architecture and specialist on neo-classicism and author of numerous books; James Stourton and David Moore-Gwyn, chairman and deputy chairman respectively of Sotheby?s UK. WASHINGTON (AP) ? Senate Majority Leader Harry Reid says the Senate's schedule is too packed to have a debate on gun control.

Reporters asked the Nevada Democrat about the issue less than a week after a gunman killed 12 people and wounded dozens at a movie theater in Aurora, Col.

On Wednesday, President Barack Obama suggested he'd favor some additional restrictions on guns, while Republican presidential challenger Mitt Romney said changing laws would not prevent tragedies like the Aurora shootings.

Reid said he supported Obama's remarks. But he said with the Senate's busy schedule, there will not be a debate on guns.

Asked if the Senate might debate the issue next year, Reid said, "Nice try."

Gun control is a politically delicate issue in Congress, which hasn't approved legislation curbing guns in years.

Addressing pharmaceutical industry disruptors with virtual ...

Strong R&D will continue to spur the development of great new pharma therapies and molecules. But to make those advances marketable, pharmaceutical companies will have to remain profitable. As these authors write, the surest road to future profits will not be the traditional one of innovation, but rather the ability to orchestrate partnerships and make sense of complexity.

Of the top ten global pharmaceutical manufacturers in 1981, five no longer exist. By 2020, a few of today?s top ten will be acquired. Clearly, there will be winners and losers, making it reasonable to ask what will differentiate the former from the latter. For the past 30 years, the deciding factors have been innovation and savvy marketing, as patented new products have driven outsized revenue growth and direct-to-consumer advertising heightened brand awareness. But several profoundly disruptive forces at work in the industry today will likely halt that trend.

Instead of innovation and savvy marketing, excellence in operations will distinguish tomorrow?s leaders. The rising profile of operations excellence will be driven by two emerging industry realities. First, vertical integration is dead. Tomorrow?s pharmaceutical industry will be a world of virtual partners, where orchestration is the essential competency. Second, pricing pressures will demand operational efficiencies. Rapid commoditization will erode the once-solid path to wealth via research and development (R&D). By 2020, the top pharmaceutical companies will be so efficient that they will be able to achieve profits even in the absence of glittering new innovations.

Six disruptors of the pharmaceutical landscape

Most pharmaceutical executives know about the fundamentally disruptive forces shaping the future of their industry. Yet they too rarely think holistically, about how the confluence of these forces under various scenarios could turn their current world on its head. Briefly, the transformative forces reflect these realities:

1.? Innovation has lost its punch. The profit window from patents is shrinking, and average development costs are rising. Price-to-earnings ratios have been falling, despite rising revenues and R&D expenditures, highlighting stockholders? lack of confidence that current innovations will deliver reliable future cash flows.

2. Complexity is up, visibility down. Complications arise in research (product science and the genesis and sourcing of ideas), manufacturing (outsourcing and increasingly varying controls and regulations), and the supply chain (a diversified supply base, complex portfolio, and worldwide sourcing network). Yet in today?s global networks, the ability to get a picture of that that complexity is limited.

3. Clinical data are the new frontier. Cost-conscious payers are diving into data on performance to determine which treatments get approved for reimbursement. In addition, regulatory scrutiny is heightening, as evidenced by the recent marked increase in the number of warning letters to pharmaceutical companies.

4. Market power is shifting. Decision-making authority is shifting from physicians to payers, and branded medications will increasingly lose out to generics. Meanwhile, as markets globalize, regulation is becoming more of a ?black box.? Pharmaceutical companies are thus facing more uncertainty.

5. The funding model is broken. All developed countries have a structural inability to fund health care under existing models. The eventual solution will necessarily involve lower prices?the only question is whether they will be market driven or government mandated.

6. Emerging markets will drive growth. Emerging economies represent huge potential demand?if pharmaceutical companies can figure out how to capture that demand, given the underdeveloped infrastructure and comparatively lower incomes.

How are these forces interacting with each other to change the criteria for success in the industry? Many thoughtful people have sought to plan for the future of their business based on their knowledge of the forces individually. But when the forces combine, they generate a different set of implications. Our thinking is influenced by our experience using scenario planning, which encourages creative thinking about combinations of known inputs to generate surprising visions of the future.[1] We believe that such an approach to dealing with these disruptors will have two unforeseen implications for the future of healthcare delivery.

The new orchestrators

What single company could adapt itself to handle all of these disruptive forces? Any one of them alone would be a challenge. Combined, they threaten nearly every traditional source of strength in the industry.

And so it will not be a single company that will do it all. Rather, it will be a network of collaborating partners. We?ve already seen the beginnings of this model, with the advent of contract research organizations (CROs), third-party manufacturers, suppliers, and logistics providers. But we?ve also seen many companies struggle to achieve profitability under this model. Why? Because they have not embraced the required change in their core competencies.

Such partnerships require orchestration. (See Figure 1) As an orchestrator, you manage information and relationships, not products. You?re in control of virtual partnerships. These partnerships are built on three pillars:

  1. Collaborate. In the past, a healthcare company needed to build skills in discovery, development, manufacturing, distribution, sales and marketing. But today, a company must instead develop one primary skill, which is the ability to orchestrate the work of its partners. In an ?orchestration? analogy, you are no longer a violinist, but a conductor seeking to get maximum value from a section of stringed instruments, woodwinds, brass, and percussion. As a conductor, you must establish consistent processes and criteria for selecting and evaluating trusted partners, and establish systems of accountability and responsibilities that provide partners with the right incentives (innovation, cost control, quality, etc.). A well-run symphony can provide a much richer sound than a single violinist (no matter how accomplished)?but it requires a conductor to ensure that the musicians? efforts lead to harmony, not dissonance.
  2. Develop a risk management mindset. The benefit of relying on orchestra musicians is that you don?t have to develop every capability internally. (As recent history has shown, that?s difficult to pull off.) The drawback of this model is that you are now only as reliable as your next partner. Thus, uncertainty is introduced. As the value-chain relationships increase, collaboration becomes more complex and vulnerabilities increase. But through active risk management planning, you can mitigate the damage that can come from many types of threats.
  3. Make information transparent: The phrase ?virtual partnerships? hints at the information-rich nature of interaction needed for these relationships to thrive. The first two pillars rest on a foundation of real-time ?intelligent? information flow, where you link systems (as when a pharmaceutical company and third-party manufacturer share bills of materials) and develop new analytics to gain purposeful and accurate insights. Yet, transparency extends beyond data to ensure standard processes, such as quality systems and compliance, so that all partners in the network achieve their shared business objectives.

?By moving from operator to orchestrator, a pharmaceutical company is acknowledging that its success is intertwined with that of its trusted outside partners. As a result, those relationships are the company?s most valuable assets, and they are built upon trust. You need to actively manage the partnership by aligning incentives, minimizing risks and reducing inefficiencies so that your partner can maximize its own skill. Trust starts with collaboration, namely ensuring that manufacturers are working well with their network of suppliers, teaming with retailers for co-promotion, or reaching the right doctors. But the scope of collaboration can also extend to integrating assets, resources, and capabilities to benefit patients and save money. For example:

  • In discovery, the orchestrator might target areas for researching and recruiting partners (not just standard CROs, but companies in complementary industries or even competitors) who could reduce discovery time or enhance product effectiveness.
  • In manufacturing, the orchestrator might work with multiple third-party manufacturers in its network to pool resources and share best practices, with the goal of reducing total product costs by improving procurement processes, maximizing capacity utilization and streamlining production planning.
  • In distribution, the orchestrator might optimize assets throughout the distribution network to reduce total delivered cost.

This represents a huge culture change for an organization. (At A.T. Kearney, we like to refer to ?game-changing? business collaboration, which operates under the mindset, ?What if we were just a touch away from merging??) The orchestration of virtual partners thus requires significant leadership commitments and a thoughtful approach to partnerships. But the approach can create huge synergies?which is why we think it will be a hallmark of tomorrow?s top pharmaceutical companies.

The new differentiators

You can try to gain advantage over your competitors by out-innovating them. (See Figure 2) But with industry disruptors relentlessly driving prices down, that?s like wanting to drive ever faster on a clogged expressway. So, what if you sought to maintain your current level of innovation, but beat your competitors by delivering greater efficiency? Although the alternate route is not guaranteed to be free of roadblocks, the right company may find it smooth sailing.

With clinical data driving outcome studies, payers are gaining greater power over physicians. Coupled with less real innovation, the result is that the industry?s historical ?innovation frontier? will be replaced by an ?efficiency frontier.? But switching frontiers requires switching mindsets?when a 19th century homesteader moved from the Minnesota frontier to the Arizona frontier, different crops, planting cycles, and irrigation strategies were required. Likewise the new pharmaceutical frontier will require major changes in approach.

Picture a pharmaceutical company that makes two radical departures from current philosophies. First, its only meaningful differentiation of new products involves packaging and dosing, rather than new molecules. Second, its priorities call for balancing quality and efficiency, rather than sacrificing efficiency to quality. These are indeed radical stances, but before dismissing them, consider what that company could look like?to see if some of those qualities might be valuable in less-extreme form. We believe that success at such an efficiency-focused company would be driven by three maxims:

  1. Cut costs. Do you know all of your costs, even the hidden ones? For example, do you have redundant activities between the operations and quality functions? Do you have dated practices across maintenance and engineering? In the future, companies will place a high priority on eliminating those redundancies and updating those practices.
  2. Know thy customer. Today, all of your customers receive the same level of service and reliability. Tomorrow, leading companies will view certain customers as more strategic, thus requiring differentiated levels of service. Everyone else would receive a level of service that?s far less expensive to provide. The company would be optimizing efficiency based on its knowledge of not just its own cost structure but also what its customers value. Where does value lie and who deserves to receive it?
  3. Let information flow. As with the trend toward the orchestration of virtual partners, the first two pillars rest on a foundation of real-time, intelligent information flow. With good information, you can identify where your inefficiencies lie in the value chain. For example, visibility of inventory levels from the salesperson?s trunk to a retailer?s warehouse can drastically reduce inventory costs. Likewise, good information provides you with the knowledge of your?and your suppliers??cost structures, which can help you provide differentiated customer service. It can also help you understand and evaluate supplier performance across all categories in which that partner operates.

Conclusion

The unique dynamics of the pharmaceutical industry have traditionally placed a huge burden on the R&D function. But the pressures of today?s marketplace are making that burden unsustainable. And sometimes you don?t have to innovate your way out of a dilemma. Sometimes you can take a step back, look at the big picture, and see where the innovators might need some help.

In the coming years, strong R&D will continue to bring great new therapies and molecules to improve the health of people around the globe. But to make those advances marketable, pharmaceutical companies must remain profitable. And the soundest road to profits is to improve corporate capabilities in partner orchestration and visibility, thus bringing the operational excellence that can improve efficiency, performance and profits across the entire value chain.
